ISO 9001, ISO 14001: what certification audits teach us

AFNOR Certification has compiled nearly 20,000 certification reports to identify the areas in which organizations holding ISO 9001 and ISO 14001 certification issued by AFNOR perform well or less well. This is a valuable assessment at a time when new versions of these two leading quality and environmental management standards are about to be released.

Quality and lean

1987 for ISO 9001, 1996 for ISO 14001: for almost forty years, these voluntary standards have structured management systems around the world, providing recognized and shared frameworks for action. The first proposes best practices for deploying a quality management system, the second an environmental management system, both in a mode of continuous improvement.

ISO 9001 version 2015 and new version 2026: what's changing

Far from being immutable, these voluntary standards evolve with the times. Indeed, their content has changed significantly and will continue to do so: both are set to be updated in 2026. ISO 9001 for September 2026 and ISO 14001 for April 2026 It should be noted that the third element of the QSE family, ISO 45001 on occupational health and safety, will meet the same fate in 2027.

The revisions focus in particular on quality culture, ethical behavior, the supply chain, and the integration of emerging technologies. Certified organizations will have a transition period to adapt their management systems to the new requirements, guided by AFNOR Certification throughout the renewal process (certificates are valid for three years).

ISO 9001 certification is the official recognition issued by an accredited certification body (such as AFNOR Certification ) certifying that an organization has implemented a quality management system that complies with the requirements of ISO 9001. This certification, valid for three years with annual surveillance audits, demonstrates a company's commitment to customer satisfaction and continuous improvement. The same applies to ISO 14001 for the environment.
ISO certification audits are ideal opportunities to assess how companies and organizations seeking continuous improvement in quality, safety, and the environment are implementing these standards, chapter by chapter. AFNOR Certification, a subsidiary of the AFNOR Group, a leader in QSE certification, has conducted tens of thousands of audits across all sectors of activity.

By compiling these ISO 9001 and ISO 14001 audit reports with the help of an artificial intelligence tool, AFNOR Certification identifies performance levers, the requirements that are best mastered, and those that require additional support. This systematic analysis of audits, corrective actions, and consistency between strategy and management systems provides unique feedback to certified organizations or those in the process of certification. This exercise was previously conducted in October 2025 with regard to ISO/IEC 27001 certification , the information security management standard.

ISO 9001 certification: what 14,000 AFNOR audits reveal

Among other points, the AFNOR Certification study shows that human resources quality management, and more specifically the control of organizational skills and knowledge, is one of the major challenges highlighted by the analysis of ISO 9001 certification audit reports. This is also the area in which the greatest number of points for vigilance and strengths were observed, reflecting a very uneven level of mastery of these issues by organizations.

However, all these aspects are crucial in order to meet regulatory requirements, achieve the organization's objectives, provide appropriate training for staff, and ensure the long-term performance of the quality management system. During each certification audit, AFNOR Certification auditors verify that the necessary skills have been identified, that quality documentation is accessible, and that roles and responsibilities are clearly defined in order to improve customer satisfaction.

ISO 14001 certification: operational control and risk-based approach

In terms of ISO 14001, Chapter 8.1 of the standard contains the most strengths and weaknesses. It deals with operational control of activities, a fundamental pillar of the environmental management system (EMS). The certification audits conducted by AFNOR Certification highlight several major areas of concern related to waste management, hazardous substances, the quality of environmental analysis, and emergency preparedness.

These shortcomings weaken the approach to environmental risks and impacts and can expose organizations to significant environmental, regulatory, and human consequences. This is why the auditor's expertise and know-how in identifying discrepancies are crucial for real improvement of the management system.

Still on the subject of environmental management systems, the study highlights that staff involvement and management leadership commitment to ecological transition are key factors for success. Similarly, while the context and collaboration with stakeholders are often well understood (in parallel with CSR initiatives), the uptake of environmental analyses remains imperfect: environmental analysis is not always used as an aid to EMS management and decision-making.

Finally, in terms of performance leverage, environmental approaches that are not limited to the aspects and impacts of operational activity alone, but which influence the organization's strategy (or even its economic model) with circular economy, eco-design, or life cycle analyses—products and services that are in line with current environmental issues—are highly sought after.

What is ISO 9001 and why get certified?

ISO 9001 is the world's most widely recognized international standard for quality management, adopted by more than one million organizations. It defines the requirements for implementing an effective quality management system (QMS) focused on customer satisfaction and continuous performance improvement.

The benefits of ISO 9001 certification:

  • Increased customer satisfaction : consistently meet requirements and expectations
  • Cost reduction : reduction in non-compliance and process optimization
  • Competitive advantage : easier access to public procurement and tenders
  • Organizational performance : risk-based management and process-based approach
  • International recognition : credibility with all your partners

To obtain this certification, companies must use a COFRAC-accredited certification body such as AFNOR Certification, which will conduct a two-stage certification audit (Stage 1 documentary audit and Stage 2 on-site audit) before issuing the certificate, which is valid for three years.

How to prepare for the ISO 9001 certification audit with AFNOR Certification?

Based on feedback from tens of thousands of certification audits, AFNOR Certification recommends that companies undergoing certification follow these key steps:

  1. Perform an initial diagnosis (gap decryptions) to identify gaps between your current practices and the requirements of ISO 9001
  2. Formalize a schedule project with a designated quality pilot and management commitment
  3. Define the scope Certification: sites, activities, and processes concerned
  4. Clarify the context organizational structure and identify relevant stakeholders
  5. Adapt quality documentation in proportion to your size (small business, medium-sized business, large corporation)
  6. Plan a comprehensive internal audit before the intervention of the certifying body
  7. Implement corrective actions if non-conformities are detected
  8. Train all staff concerned with quality procedures and responsibilities

The certification audit then takes place in two phases: a Stage 1 audit (document review) followed by a Stage 2 audit (on-site audit with interviews and field inspections). The auditor assesses compliance with regulatory requirements and your organization’s ability to achieve its quality objectives.

Good to know: the AFNOR group offers exclusive preparation tools such as online tests to assess your readiness, assessment visits with an auditor, and personalized training to maximize your chances of passing certification audits and obtaining the official certificate on your first attempt.
